Embedding Leadership Capability in a High-Pressure Environment at Expeditors

By the time I formally partnered with Expeditors at their Trafford Park branch in November 2024, the organisation was operating in an environment of sustained pressure.

Customer expectations were rising. Brexit had reshaped operational complexity. US tariffs and increasing global competition were tightening margins. Volumes were growing, attrition was increasing, and exceptional customer service remained non-negotiable.

The Leadership Reality

Like many logistics organisations, Expeditors had a strong operational structure: Product Managers, Supervisors, Team Leads and specialists with deep technical expertise. However, rapid growth meant many individuals had stepped into leadership roles without formal leadership or people-management training. Some were thriving whilst others were firefighting. A quiet sink-or-swim culture had emerged – not through lack of effort or intent, but through a lack of structured development and leadership support. The challenge wasn’t commitment or capability. It was consistency, confidence, and sustained leadership presence.

A Different Kind of Intervention

Rather than delivering a one-off training programme, I worked closely with the District Manager, Branch Manager and HR Manager inside the business to consult, design, and adapt a 9-month Leadership and Supervisory Academy, anchored in real operational demands and evolving business priorities.

Two cohorts ran in parallel:

  • Leadership Academy for 16 Managers
  • Supervisory Academy for 12 Supervisors

The programme began with training needs analysis, a diagnostic workshop, and 360-degree peer feedback, ensuring the focus was grounded in reality – not assumptions.

Across five core modules, leaders developed clarity around:

  • Their role, influence, and leadership expectations
  • Time management and prioritisation
  • Communication and interpersonal impact
  • People management, empowerment, and feedback
  • Handling conflict and difficult conversations

Supervisors followed the same themes, adapted to the practical realities of supervising systems, processes, and people on the ground.  The programme evolved as the business evolved – ensuring relevance throughout.

Where the Shift Happened

The real transformation occurred when Managers and Supervisors were brought together into cross-functional Innovation Project Groups.

Each group tackled a live, non-negotiable business challenge – including margin control, customer experience, cost reduction, and commercial growth.  These were not theoretical exercises.

They required leaders to:

  • Plan, collaborate and align business knowledge across different functions
  • Think and communicate commercially for 2026
  • Influence decision makers without authority
  • Present their solutions, with feedback to Senior managers and their peers

 

For many participants, this marked the first time they experienced themselves as leaders rather than operators.

  • Delivered over time
  • Designed to build confidence, not just compliance

Leadership at Trafford Park shifted from reactive to intentional, creating a stronger foundation for performance, engagement, and future growth.
